Client Overview
Our client is a UK-based smart-building technology provider delivering mobile applications for building occupants, facility managers, and room-level hardware. As the number of mobile applications increased, manual build and release processes created operational bottlenecks, inconsistent deployments, and security risks. The client required an AWS-based mobile DevOps solution capable of automating application builds, securing signing credentials, and streamlining app delivery across multiple platforms.
Business Challenges
Before the automated pipelines were in place, the manual model created several operational risks:
- App builds were tied to individual developer machines if the right machine or engineer was unavailable, a release could not proceed.
- Android app signing keys were stored locally, creating security exposure and making it impossible to produce authorised builds without a specific person’s involvement.

Flutter Android Builds:
The build environment installs the Flutter SDK at a pinned, reproducible version, resolves app dependencies, accepts Android SDK licences automatically, retrieves the signing keystore from secure cloud storage, and produces a signed, distributable app. The result is uploaded to versioned cloud storage for distribution.
Flutter iOS Builds:
The iOS pipeline follows the same pattern with platform-specific steps: provisioning profile retrieval, app archive and export, and IPA upload to cloud storage for distribution.
Native Android Builds:
Three native Android pipelines use Gradle to build signed apps and Fastlane to upload directly to the Google Play internal test track. A commit to the release branch produces a Play Store submission automatically.
Signing Security:
App signing keys are stored in encrypted cloud storage and retrieved at build time by the pipeline’s dedicated service account. Signing credentials are never stored in source code, never on developer machines during the automated pipeline flow, and never accessible to anyone without explicit cloud storage access.
Failing Pipeline Fix:
The room-wall tablet app – used on dedicated display hardware installed in building meeting rooms – had been in a persistent failed state. Investigation identified a version incompatibility between the pinned Flutter SDK in the build configuration and a dependency update in the app’s package file. Aligning the SDK version resolved the failure and restored the pipeline to full operation.
